Three talking points written by rules from the invoices · no AI

  1. Down 43% on the year: $444,237 the 12 months before, $253,849 the last 12. The last three months are −23% against the same months a year ago.
  2. Most of the drop is end mills: $197,573 down to $52,491. Ask what changed: a job that finished, a new buyer, or a national’s vending machine on the floor.
  3. Buys drills and end mills from you, only $10,073 of coolant. Peer fabrication shops buy coolant at 1.7× their drills spend: about $66,082 a year of coolant is going to someone else.

The distributor twist · cross-line whitespace

Lines they buy somewhere else.

Every account on the map already buys from Meridian. The money is in what else it buys, and from whom. The radar compares each account with its own peers and finds the line it buys far less of than shops like it do.

The rule

Peers = your own customers. We never pool clients’ data.

An account’s peers are other Meridian customers in the same segment and the same size band ($50,000 a year and up for every account on this map), drawn from Meridian’s 2,333 customers. The bar is the median peer, so one giant buyer cannot set it. No other distributor’s data, no industry average and no benchmark enters the math, here or in a client’s desk. How client data is handled.

Example · Customer 1196 · automotive supplier

Buys end mills and taps from you, zero tooling cabinets. Peer automotive suppliers buy tooling cabinets at 0.53× their end mills spend: about $31,143 a year of tooling cabinets is going to someone else.
26 peers · 81% of them buy tooling cabinets ·

The ten biggest gaps on the map

fabrication shop only $10,073 of coolant $66,082 Drills, End Mills 1.74× drills 23
oilfield machine shop only $4,946 of coolant $63,961 Drills, Taps 1.46× drills 23

Peer ratio = the median peer’s spend on that line for every dollar of its taps, drills or end mills spend (the account’s biggest of those three is the anchor). Gaps are capped at 30% of what the account buys from you. Sample data.

Competing with nationals and online

Breadth is the local distributor’s defence.

A national or an online seller usually gets in on one line: a vending machine for the consumables, a cart for the commodity items. Once it is on the floor, it asks for the next line. The account that buys its taps and coolant from you and its tooling cabinets from someone else is the account that is already half open to them.

The whitespace list is where a rep starts that conversation, with the shop’s own numbers: what it buys from you, what shops like it also buy, and what that is worth a year. A person decides who to call and what to offer; the radar only shows where to look.

How the radar decides

Every color has a rule you can read.

Health, checked in this order

  1. NewNo sales in the prior 12 months and sales in the last 12.
  2. Gone quietNo order for 45 days or more, and at least 3× the account’s usual gap between orders.
  3. SlippingThe last 12 months are −12% or worse against the 12 before, or the last 3 months are −30% or worse against the same months a year ago while the year is down.
  4. GrowingThe last 12 months are +12% or better, or the last 3 months are +30% or better while the year is up.
  5. SteadyEverything else.

12/12 = last 12 months vs the 12 before. 3/12 = last 3 months vs the same 3 a year ago.

Worth a visit

Ranked by the dollars the trend puts at stake plus half the account’s whitespace. Slipping: the drop so far. Gone quiet: half a year of its normal sales. Growing, steady and new accounts rank on whitespace alone. The list shows the top 8 on screen.

The whitespace line

At least 8 peers; at least 60% of them buy the line; the account buys under half of what its mix predicts; the gap is at least $2,500 a year. A line it never buys from you comes first.

Plan a day

Starts at the account you chose, then always the nearest account still on screen, for 6 stops. The order is fixed for a given start. Miles are illustrative: straight line × 1.25 on a drawn map.

A person decides

  • The radar never e-mails or calls a customer.
  • It never changes your CRM or ERP, and never moves an account between reps.
  • Talking points are written by rules from the invoices, not by AI, and a rep edits them freely.
  • Thresholds are PTAI defaults. You change them.

What is sample data and what is simulated

  • Sample invoices. Months 13–24 (September 2025 to August 2026) are Meridian Sample Supply’s twelve months of invoices: merchandise lines by product line, per customer, rep and branch. Freight and small-order charges are left out. Meridian and every customer are fictional.
  • Simulated prior year. The sample holds only twelve months, so months 1–12 (September 2024 to August 2025) come from a seeded generator: each account’s current year × a random trend factor (log-normal, σ 0.24), most of the change in one product line, spread over the months with seasonal noise.
  • Simulated stops and starts. No account in the sample stopped ordering or just started, so the generator also leaves out the invoices after a seeded stop date for 6 accounts and before a seeded start date for 5. One of the stopped accounts orders so rarely that the rules call it slipping, not gone quiet: the rules read the data, not the generator.
  • Drawn map. The region, roads, river and branch positions are invented, and every account’s position is a seeded point in its branch’s part of the region. No map service, no real geography, no addresses.
  • The 72 accounts are Meridian’s biggest by twelve-month sales. Peers come from all of its customers.

Forty badge scans. Worked before the booth comes down.

The scanner hands you a messy file. Here it maps its own columns, routes every lead to the rep who owns that state, holds the competitor’s people for a person to review, ranks a hot list by when each buyer said they will buy, and prints the show report.

In the desk

What each rep gets

The accounts that slipped or went quiet, the ones about to grow, the whitespace by account, and three talking points per account that the rep can edit before the visit.

Ask Mike how it would read your accounts

Next step

Bring your territory to a call.

Tell Mike how your reps choose who to visit today. He will show you what the radar would say about your own accounts, with nothing to send first.
